Design for a bad week
The format has to survive the week you're exhausted.
Rarely because the host ran out of ideas. Almost always because the format was too heavy to keep up.
The two changes that save shows are unglamorous: a format you can produce in the time you actually have, and an opening that gets to the point inside thirty seconds.
After that it's interviewing. Most hosts read their questions in order and miss the answer that deserved a follow-up. Fixing that single habit transforms an interview show.
Growth comes last, and slowly. We'd rather make ten good episodes than chase an audience for a show that isn't ready to keep them.

The interesting answer almost always follows the follow-up.
Reviewing your own episode is uncomfortable and the fastest way to improve.
Twenty minutes on one episode, free, and the one thing worth changing first.
